Black Friday & Small Business Saturday 2026: A Week-by-Week Marketing Plan

Black Friday and Small Business Saturday 2026: a marketing plan

The 2026 holiday season is short and price-sensitive. Black Friday lands on November 27, which leaves only 28 days until Christmas, and Small Business Saturday 2026 follows the next day on November 28. Shoppers are planning earlier and comparing harder than last year. For a small business, that means the work that decides your November happens in October.

Here are the key dates, what the forecasts say, and a week-by-week plan you can start today.

What the 2026 holiday forecasts say

eMarketer and Salesforce expect U.S. holiday retail sales to grow 4.1% to about $1.41 trillion, up from $1.35 trillion in 2025, according to Talk Business & Politics’ roundup of early forecasts. The numbers that matter most for small businesses:

  • Online will pass $300 billion for the first time, about 21.5% of holiday sales, and 58% of that on mobile.
  • Small Business Saturday is forecast at $6.78 billion, up 7.5%.
  • Cyber Monday remains the biggest online day at about $16.27 billion, with Black Friday at $13.4 billion.
  • Shoppers are more careful: 42.7% report being more price-sensitive than last year, 31.7% are planning purchases earlier, and 29.9% are holding off for big sales.

Meta’s own holiday research, reported by Social Media Today, adds two useful points: 59% of shoppers messaged businesses directly during the holidays, and nearly one in four used AI to help with holiday shopping last year.

Put together: demand is there, but it is compressed into a short window, shoppers are researching earlier, and they will compare you on price and trust. You cannot out-discount big retailers, so the plan below leans on being found early, being easy to buy from, and following up well.

Week-by-week plan

Late September to mid-October: set up

  • Decide your offer now. A clear, simple offer beats a big discount nobody understands. Bundles, gift cards with a bonus, free local delivery or a gift with purchase protect margins better than 40% off.
  • Update your Google Business Profile with holiday hours, holiday products and fresh photos. Our Google Business Profile guide covers the fields that affect local and AI search.
  • Build the landing page for your holiday offer and check it on a phone. Run it through our landing page checklist.
  • Check tracking on your forms, checkout and ads so November data is usable.

Mid-October to early November: warm up

  • Start ads by mid-October. Meta’s advice is to launch early so the system can learn before costs rise at the peak. Use this window to build audiences cheaply: video viewers, engaged followers and site visitors.
  • Grow your email and SMS list with an early-access sign-up: “Get our Black Friday offer 24 hours early.” These are the people who will buy first.
  • Schedule social content for the whole season now, so posting does not stall when you are busiest. Our guide to automating Instagram marketing can save hours here.

November 1 to 25: build demand

  • Tease the offer to your list and followers. Count down to the date.
  • Answer messages fast. With so many shoppers messaging businesses, a saved-replies setup on Instagram, Facebook and WhatsApp is worth an hour of your time.
  • Plan budgets to lean in, not pull back, over the Black Friday to Cyber Monday weekend. If you split spend across platforms, our Meta vs Google budget guide helps.

November 26 to 30: the peak

  • Email the early-access list first, then everyone.
  • Make Small Business Saturday its own event. A separate in-store or local offer, a collaboration with neighbouring shops, or a “shop small” gift with purchase gives local shoppers a reason to choose you.
  • Run Cyber Monday for online sales and check your site speed on mobile beforehand. A slow checkout on the biggest online day is expensive.

December 1 to 20: follow up

  • Retarget people who visited but did not buy. Keep it small and frequency-capped. Our playbook on retargeting on a small budget shows how.
  • Push gift cards for last-minute shoppers once shipping deadlines pass.
  • Thank new customers and give them a reason to come back in January.

Small Business Saturday 2026 ideas and Black Friday promotion ideas

  • A limited “Saturday only” bundle that is not available online.
  • Free gift wrapping or a handwritten note with every purchase.
  • A joint promotion with two or three nearby businesses: shop at all three, get entered to win.
  • An in-store event for your email list: early opening, coffee, a preview of new stock.
  • A “local delivery today” option for shoppers who find you on Google Maps.

Mistakes that cost small businesses the most

  • Starting ads on Black Friday. Costs are at their highest and the platforms have not learned who buys from you.
  • Discounting everything. Price-sensitive shoppers will compare, and deep discounts across the board can wipe out December’s profit.
  • Ignoring messages. A slow reply on a DM is a lost sale in a 28-day season.
  • No follow-up. Most of the value from new holiday customers comes from the second purchase.

Common questions

When is Small Business Saturday 2026?

Saturday, November 28, 2026, the day after Black Friday.

When should a small business start Black Friday ads?

By mid-October, so ad platforms can learn at lower cost before the late-November peak.

Do I need to offer a discount for Black Friday?

No. Bundles, gifts with purchase, bonus gift cards and free delivery often work as well as a discount while protecting your margins.

What day is Small Business Saturday?

It is always the Saturday after Thanksgiving, between Black Friday and Cyber Monday. In 2026 that is November 28.

What year did Small Business Saturday start?

Small Business Saturday was started by American Express in 2010 to encourage people to shop at local, independent businesses during the holiday weekend.

The short version

This is a short, careful season. Pick a simple offer now, fix your Google profile and landing page in October, start ads early, build a list, make Small Business Saturday its own event, and follow up in December. Most of the results come from the work you do before November 27.
